BankSocial CEO Publishes Book On Moving From AI Operator To AI Director

DALLAS—BankSocial founder and CEO John Wingate has published a new book offering professionals a model for restructuring their work around artificial intelligence agents as AI increasingly takes over tasks traditionally performed by knowledge workers.

Going Agentic: The Blueprint for Multiplying Everything You Do with AI, released Oct. 5, follows Wingate’s earlier book, Quantularity, and draws in part on his experience restructuring BankSocial around agentic systems.

"Most professionals spend their day carrying data between tools that don't talk to each other," said Wingate. "That work is being absorbed, and what's left is the part that was always the actual job. Nobody handed anyone a manual for it, because the manual didn't exist."

Central to the book is what Wingate calls the “Ten by One Hundred” model, in which one person directs 10 streams, with each stream managing roughly 10 underlying activities.

"Span of control has been about ten for a century," said Wingate. "That limit didn't change. What changed is what can occupy one of the boxes."

Wingate also examines what he calls the “Integration Layer,” arguing that moving information between applications is among the types of work most susceptible to automation.

Wingate also details problems BankSocial encountered during its transition. After arguing at Google Next in April 2025 that AI hallucination is largely a contextualization problem, Wingate said his own team encountered a related failure a month later.

"The output wasn't wrong," said Wingate. "Nothing was factually broken. Every individual piece was acceptable. What was happening was that the pieces didn't cohere, and each one looked fine enough that nothing tripped a wire. The failure signature is divergence, not error. If you're watching for error, you won't see it." The book also includes an account from BankSocial CIO Kevin Barnard about his initial skepticism over removing human review from code production.

Wingate said BankSocial’s restructuring did not result in job losses, but instead changed employees’ responsibilities.

"Nobody was let go. Everyone was upgraded and took on more, and found it more pleasant rather than less. That's the honest version, and it's less dramatic than the story people expect," he said.

The 370-page book is available in print, Kindle and audio editions and includes access to an online field guide featuring templates, worksheets, industry materials and an AI agent trained on the book’s manuscript.
